Customer Story: From Corrugated Chaos to a Repeatable Program

How a solar panel assembler traded weather-damaged, untrackable packaging for kits built to survive the field and keep count.

The Situation

A solar panel assembler needed hardware, piping, framework, bolts, and clamps that had to travel warehouse-to-job-site instead of warehouse-to-warehouse. Every site was remote. Every site was exposed.

Material arrived in corrugated boxes on skids, unloaded with whatever equipment was on hand and moved across acres of open field. The moment a box was cut open for the first time, the crew lost their last clean count of what was actually inside it.

The Challenge

Corrugated didn't just fail against the weather. It failed as an inventory system.

Once boxes were opened on-site, there was no way to know what was still accounted for. Rain and snow broke the cardboard down further, and parts got buried in mud, moved between piles, or simply walked off without anyone noticing until the install crew came up short. That left the team with:

  • No visibility into what they actually had, since an open box had no way to hold a count
  • Material losses that looked like shortages, when the real problem was parts scattered or missing after the box was cut
  • Wasted labor re-sorting through degraded packaging to figure out what survived
  • A sustainability gap, since several of these projects carried federal grant funding tied to green-initiative requirements
  • A frustrated install crew, pushing back on a system where nothing stayed where it was supposed to

 

What Changed 

AFC replaced corrugated with sealed, pre-counted buckets, solving the packaging problem and the inventory problem at the same time.

  • Right-sized the container. An early pass at 5-gallon buckets got overloaded past a safe carry weight, so AFC corrected course to 3-gallon buckets.
  • Built the count into the container. Instead of an open box anyone could dig through, each bucket held a set, sealed amount of product per job. What went out the door was the count that arrived at the install, nothing to lose track of in between.
  • Gave the customer two ways to receive it. Some sites wanted to kit their own material, so AFC shipped loose buckets and lids. Others wanted it fully assembled, so AFC pre-built and sealed the kits in-house.
  • Removed the weather problem at the source. Buckets don't disintegrate in the rain, and they don't come apart in transit the way an opened box does.

Between the right container, the built-in count, and the flexible fulfillment options, the fix addressed the packaging complaint and the inventory problem at the same time.

 

The Outcome

The bucket program solved the original complaint and became the standard for how this assembler receives material at every remote site.

Losing inventory to weather and losing inventory to a cut-open box turned out to be the same problem: once material left its packaging, there was no way to track it. Sealed, portioned buckets fixed that at the source. Crews now get exactly what a job needs, sealed and counted, with nothing left to lose track of between the warehouse and the install.

The Takeaway

The real cost of a failed package isn't just the material that gets damaged. It's the material you can no longer account for. When the container itself holds the count, from the warehouse to the job site, there's nothing left to lose sight of. A fix built around visibility can travel a lot further than the one job that inspired it.
